" pump up with engine off pedal goes hard and stays hard start car pedal drops. " that's the way the servo works on every car . If you didn't open any brake lines / bleeders and pistons free in callipers , should be no problems changing pads , Tried giving it a run and letting brakes bed in ?

Done that but on pressing pedal it travels almost to floor with little or no braking however pump pedal quickly whilst braking brakes work but then on next application ie 100 mtr later pedal will again have loads of travel with little braking

Check brake fluid reservoir level ,check up at pedals for any sign of fluid leak from master cylinder , try bleeding brakes if needed . there was a safety recall on 2018 models regarding brake assistance , software update , whether your vehicle may have been old stock before registered and be one of those , cant say . But strange it just happened after fitting pads . If in doubt contact dealership to verify if your VIN is affected or not
